█ Business Challenge:

For the initial step, the client sought an accomplished and well-networked leader to provide information security leadership and manage their cybersecurity team.

During preliminary analysis and audit discussions, our consulting team discovered that the IT team faced issues with managing their information security and ensuring the confidentiality, integrity and availability of sensitive data. This operational team needed to ensure that their information assets and operations were protected, align security efforts with their corporate risk appetite, meet regulatory and contractual requirements, and also improve their information security program.

On a strategic side, the customer’s company struggled to align their cybersecurity efforts with the corporate risk appetite and meet regulatory, legislative and contractual requirements.

Considering the delay in searching for an in-house person, the company board decided to choose the solution of a “CISO as a Service”.

► Technical Solutions:

The IT senior leadership implemented the solution of “CISO as a Service” to provide information security leadership. A senior executive was hired to take on the role of the Chief Information Security Officer and was tasked with managing the information security management system (ISMS) and maintaining a risk-driven approach to protect sensitive assets.

The CISO was also responsible for conducting threat assessments, selecting and implementing threat detection and monitoring solutions, and monitoring the processes that safeguarded the data.

The “CISO as a Service” provided a range of technical solutions to meet these business challenges, including:

  • Defining and maintaining an ISMS (Information Security Management System) and taking a risk-driven approach to protecting sensitive assets, supported by an in-house IT team.
  • Conducting assessments to identify regulatory and contractual requirements, performing threat assessments, and designing a risk-based strategic roadmap.
  • Selecting and implementing threat detection and monitoring solutions and integrating third-party services into a seamless framework.
  • Monitoring processes that safeguard the confidentiality, integrity, and availability of data and drive the overall security program.
  • Developing an information security strategy, overseeing the security program, and ensuring delivery of risk and business impact assessments.
  • Promoting a risk-based culture, enforcing compliance, and issuing information security policies and guidelines.
  • Developing and implementing metrics collection and analysis approaches and monitoring security activities.
  • Leading the InfoSec team and ensuring homogeneous strategy deployment across the organization.

► Actions and Roles:

The CISO as a Service took on several key actions and roles to achieve these technical solutions, including:

  • Senior management in a complex IT organization, encompassing service delivery, application development, and IT infrastructure.
  • Management and delivery of transformational security improvements across the organization.
  • Engaging, influencing, and managing stakeholders across departmental and organizational boundaries.
  • Leading, developing, and motivating a team of subject matter experts.
  • Understanding of best practices within information security and risk management, including standards such as ISO/IEC 27001, Cyber Essentials, and COBIT.
  • Understanding of legislation and regulations that impact information security.
  • Risk and crisis management for areas such as IT operations, data security and accès levels.
  • Solid stakeholder management experience and change management, leading a transformation program from A-Z.
  • Leadership skills with people management experience, direct team leadership, and matrix organization.

█ Results:

The results of implementing the CISO as a Service plus additional technical solutions and actions lead to significant improvements in the client’s information security posture, including:

  • Improved protection of sensitive assets and operations, reducing the risk of data breaches and cyber-attacks.
  • Aligned security efforts with the client’s corporate risk appetite and regulatory compliance, reducing the risk of fines and reputational damage.
  • Improved awareness and understanding of information security among employees, promoting a risk-based culture.
  • Optimized utilization of security resources, improving the effectiveness of security initiatives.
  • Improved reporting and communication of information security to executive management, fostering greater collaboration and transparency.

The “CISO as a Service” provided a comprehensive and effective solution to the client’s information security challenges, resulting in significant improvements in their security posture while working with temporarily outsourced teams.
